Case Study: Midwestern Aluminum Products Manufacturer

Professionalizing Sales Leadership for the Next Stage of Growth

How a Midwestern aluminum products manufacturer built a more disciplined sales organization, develop its people, and prepare for growth, acquisition integration, and used fractional leadership to prepare for permanent sales leadership.

Client

A Midwestern aluminum products manufacturer

The company serves building-products and industrial markets with standardized and custom aluminum products, supported by technical expertise, responsive service, and long-standing customer relationships.

The Challenge

The company was well positioned for growth. It had known target accounts, multiple market segments with expansion potential, and a committed team. But the commercial operating system had not yet caught up with the opportunity.

Sales processes varied depending on the buyer. Goals, quotas, forecasting, activity expectations, and incentives were not fully formed. Account stratification and treatment strategies were largely informal, and leadership needed greater consistency around pipeline management, performance expectations, and development of the regional sales team.

The company also needed leadership capacity while it determined the right permanent structure. Rather than rush into a hire, leadership wanted to strengthen the sales system, develop the team, and create clearer expectations that a future leader could inherit and improve.

As the business prepared for additional growth and an acquisition, the need expanded beyond day-to-day sales management to include commercial readiness, customer continuity, account planning, and an intentional leadership transition.

What We Did

Proliferate began with a Rapid Intake and planning process, then stayed involved through sales-program implementation and fractional sales leadership.

The work combined sales strategy, management, talent development, operating discipline, and transition planning, including:

  • Assessing sales team capabilities, leadership needs, roles, and future talent requirements
  • Defining and refining Ideal Client Profiles, account stratification, and customer-treatment approaches
  • Creating greater consistency around sales process, opportunity stages, qualification, and pipeline management
  • Establishing clearer goals, KPIs, activity expectations, forecasting, and sales-management rhythms
  • Building regional business-planning and strategic-account disciplines for the regional sales team
  • Providing fractional sales and revenue leadership alongside the executive team
  • Coaching and developing salespeople around consultative selling, initiative, accountability, customer conversations, and execution
  • Supporting territory design, recruiting, hiring, and evaluation of additional sales talent
  • Preparing the commercial organization for acquisition integration, including account continuity, top-account planning, and cross-selling/referral approaches
  • Designing the transition to a permanent sales leader, including the role profile, candidate scorecard, recruiting process, onboarding plan, and leadership handoff

The objective was not to make fractional leadership permanent. It was to use that leadership period to create a stronger system, develop the people inside it, and make the eventual transition to internal leadership more successful.

The Impact

Over roughly 16 months, the organization moved from an emerging sales program toward a more professional and repeatable sales-management system.

Record-setting sales performance
During the engagement, the company reached record sales-order levels, demonstrating the growth potential of the business and the team.

A more professional sales operating system
Regional planning, pipeline and forecast expectations, activity targets, meeting cadences, and performance accountability became more explicit and repeatable.

Stronger ownership and team development
Ongoing coaching and practical development helped regional salespeople strengthen initiative, customer conversations, planning, and accountability for creating and moving opportunities.

Leadership capacity during growth and change
Fractional leadership gave the organization experienced sales-management capacity while the executive team refined the long-term structure and continued building the business.

Greater commercial readiness for acquisition
The team developed plans to protect customer continuity, clarify account ownership, capture key account knowledge, and create cross-selling and referral approaches ahead of integration.

A deliberate path to permanent leadership
Rather than leaving the next sales leader a blank page, the company defined the role, operating expectations, regional plans, management cadence, KPIs, and transition process that the permanent leader can inherit and advance.
